Most leaders aren’t taught how to lead. They’re promoted because they’re great at their job, then expected to manage people on instinct alone. The result? Everyone leads their own way. One manager micromanages. Another couldn’t tell you what their team’s working on. Some give constant feedback, others avoid it entirely. It’s confusing, frustrating, and creates an uneven experience across the organisation.
So, businesses try to raise the bar and bring consistency. But changing how people lead means asking them to think and show up differently. And that kind of change is hard. In fact, McKinsey research shows that around half of change initiatives fall short. Even with the best intentions, psychological headwinds often sabotage progress, and most programmes don’t stick.
That’s where Inspire, Train, Sustain comes in: a three-step framework to help your leadership initiative land well – and last.
Inspire, Train, Sustain: the learning framework for lasting change
Inspire: Create the motivation for change
People don’t change just because we ask them to. As humans, we’re wired to resist disruption. We prefer the familiar, avoid loss, and crave certainty, even when the old way no longer works.
So Inspire is about building intrinsic motivation. Not just launching with a video and a cheerleading memo, but creating messaging that makes the change feel relevant, urgent and doable. Leaders need to see what’s in it for them and feel confident they’ll be supported.
Train: Build the capability for change
Once you’ve got buy-in, it’s time to build skill. But traditional training often fails here: too long, too dry, too forgettable.
The Train stage is about creating active, practical and emotionally engaging learning experiences. Breaking it into digestible chunks, spacing it out, and building in feedback and practice. This approach puts leadership in context, ensuring it’s valuable and applicable.
Sustain: Create the opportunity for change
This is where most programmes stumble. Unless it’s reinforced, we can forget up to 80% of what we learn within a month.
That’s why the Sustain stage is crucial. It’s about keeping the new leadership expectations front of mind – think micro-learning refreshers, social nudges, and celebrating quick wins. And, it’s about creating an environment that supports leaders – embedding the new behaviours into existing processes such as performance reviews, talent processes and succession planning.
It’s not about gimmicks – it’s about smart design that makes the new way feel normal.
What Inspire, Train, Sustain looks like in practice
A global engineering firm came to us with a new leadership model they wanted to embed across all levels, worldwide.
We started with a collaborative workshop to turn their strategy into a clear, actionable plan. The result? A digital campaign aligned with Inspire, Train, Sustain, designed to drive real behaviour change
Here’s what it includes:
A campaign of digital learning to drive change:
Inspire
- A 90-second launch video
A 90-second launch video, built around insights from employee listening surveys. It’s no dry explainer – it’s a bold, engaging story to introduce the new leadership model consistently across town halls, team meetings, and digital channels.
- Leadership competencies self-assessment
Three tailored self-assessments, one for each leadership level, that ask leaders to rate themselves against a series of statements aligned to the new competencies. This self-reflection, followed by personalised feedback and downloadable action plans, shows each individual where they have room to grow. The results are stored in the LMS, giving the L&D team rich insight into capability gaps.
Train
- A scenario-based interactive digital learning module
This interactive, scenario-based digital learning module brings the new competencies to life. It features short video interviews with real business leaders, plus interactive simulations of common leadership scenarios that challenge leaders to decide how they would respond, receive feedback, and reflect on what great looks like.
- Live masterclasses for each behaviour
These sessions and workshops are run internally by the company, and dive into the detail for each leadership principle. They’re designed to facilitate conversation and answer questions, making the most of the live, facilitated medium.
Sustain
- Toolkits for leaders and HRBPs
The company also created on-the-job tools to support the rollout of the leadership competencies, specific to different areas of the business.
Final thought
The real challenge and opportunity in leadership development is helping people move from good intentions to new habits. That’s when change really takes hold.
Inspire, Train, Sustain turns big ideas into behaviour, and behaviour into lasting impact. It’s built for busy HR and L&D teams who want learning that sticks.
And remember, real change doesn’t really happen until it sticks.
